However, he said the underlying framework deserves\u00a0serious consideration.\u00a0<\/p> <p>According to Mahindra, AI consists of three interconnected layers:\u00a0<\/p> <ul> <li>Compute\u00a0\u2014 the computing infrastructure powering AI.\u00a0<\/li> <li>Models\u00a0\u2014 the large language models that generate intelligence.\u00a0<\/li> <li>Applications\u00a0\u2014 software that turns those models into practical enterprise solutions.\u00a0<\/li> <\/ul> <p>Mahindra agreed with Karp&#8217;s argument that critical infrastructure cannot rely on AI models alone.\u00a0<\/p> <p>&#8220;Critical infrastructure doesn&#8217;t run on a model alone; it needs an application layer sitting on top,&#8221; he wrote.\u00a0<\/p> <p><strong>&#8216;AI is like a smartphone&#8217;<\/strong><\/p> <p>Drawing from his recent shareholder letter to Tech Mahindra, Mahindra compared today&#8217;s AI landscape to the smartphone revolution.\u00a0&#8220;A smartphone is remarkable technology,&#8221; he noted, &#8220;but it became indispensable because of the apps and experiences built on top of it.&#8221;\u00a0<\/p> <p>Similarly, he argued, lasting value in AI will not necessarily be created by the companies building the underlying models or chips, but by those developing specialized applications that solve real-world business problems.\u00a0<\/p> <p>&#8220;The ecosystem determines who creates lasting value, not the chip or the model underneath,&#8221; he said.\u00a0<\/p> <p><strong>Why the application layer matters\u00a0<\/strong><\/p> <p>Mahindra highlighted Karp&#8217;s argument that enterprise AI\u00a0requires\u00a0safeguards beyond what a foundation model can provide.\u00a0<\/p> <p>According to Karp, the application layer makes AI &#8220;safe and precise&#8221; by addressing questions that businesses and governments cannot ignore, including:\u00a0<\/p> <ul> <li>Who owns the data?\u00a0<\/li> <li>Where is the data stored?\u00a0<\/li> <li>Are prompts secure?\u00a0<\/li> <li>Is information being transferred externally?\u00a0<\/li> <li>Can decisions be audited and governed?\u00a0<\/li> <\/ul> <p>These capabilities become especially critical in sectors such as defence, classified government programmes, banking, healthcare and other highly regulated industries.\u00a0<\/p> <p><strong>India should still build frontier AI models\u00a0<\/strong><\/p> <p>Despite emphasising applications, Mahindra clarified that he continues to support India&#8217;s efforts to develop sovereign frontier AI models.\u00a0<\/p> <p>However, he suggested that if AI models increasingly become commoditised \u2014 with multiple open and proprietary models available \u2014 the country&#8217;s strategy should not focus on models alone.\u00a0<\/p> <p>Instead, he argued that compute, models and applications should evolve together, allowing India to build a complete AI ecosystem rather than relying on any single layer.\u00a0<\/p> <p><strong>Why AI service companies could benefit\u00a0<\/strong><\/p> <p>Mahindra believes AI service firms may enjoy a durable competitive advantage because they already possess decades of enterprise workflow expertise.\u00a0<\/p> <p>Rather than owning the underlying model, these companies can remain model-agnostic \u2014 choosing whichever open or proprietary model best fits a customer&#8217;s needs \u2014 while building secure, industry-specific applications that preserve business knowledge, governance and operational control.\u00a0<\/p> <p>&#8220;The application also has to enable business enterprises to preserve their &#8216;alpha&#8217;,&#8221;
