If your ecommerce and SEO teams are still playing the old game, there could be trouble ahead.<\/p> <p>Of course,\u00a0I\u2019m\u00a0talking about agentic commerce, where\u00a0the entire customer journey\u00a0\u2013 from discovery to checkout \u2013 can happen within\u00a0AI.\u00a0And\u00a0boy\u00a0do things move quickly!<\/p> <p>In September\u202f2025, OpenAI and Stripe\u202fannounced\u202ftheir Agentic Commerce Protocol (ACP), allowing customers to not only research and\u202fdecide which product to buy, but also\u202fcomplete\u202fsingle-item\u202ftransactions\u202fright there\u202fin the\u202fchat\u202fwith\u202fInstant Checkout.<\/p> <p>In\u202fJanuary,\u00a0Google\u202fannounced\u202fthe Universal Commerce Protocol (UCP),\u202f\u201ca new open standard for agentic commerce that works across the entire shopping journey\u202f\u2013\u202ffrom discovery and buying to post-purchase support.\u201d<\/p> <p>And then in March,\u00a0after only six months,\u00a0OpenAI\u00a0backed away from Instant Checkout, claiming that the initial version \u201cdid not offer the level of flexibility that we aspire to provide.\u201d Instead, ACP is placing more focus on product discovery \u2013 driving valuable visibility for your brand and products within ChatGPT \u2013 while retailers can decide if and how they integrate their own checkout experiences.<\/p> <p>In the same month, Google rolled out\u00a0a\u00a0UCP\u00a0update\u00a0that included a bunch of new checkout\u00a0and catalog\u00a0capabilities, including shopping carts.<\/p> <p>So, if there\u2019s one thing we\u2019ve learned already, you\u2019d better stay alert.<\/p> <p>My honest prediction is that, sometime in the first half of next year,\u202fwe\u2019ll\u202fstart hearing from some retailers\u202fthat they achieve a better return on investment from\u202fagentic commerce\u202fthan, say, paid social. The difference, and the competitive opportunity, will become clear.<\/p> <p>So, I decided to do some research to see just how ready some of the top-performing retailers are for agentic commerce. And it appears a lot of them may be extremely unprepared.<\/p> <p>But before we\u00a0get to\u00a0the research data,\u00a0it\u2019s\u00a0important to understand\u00a0why\u00a0agentic commerce\u00a0presents\u00a0a very different\u00a0challenge\u00a0to retailers.<\/p> <h2>The End\u00a0Of\u00a0Traffic-First Ecommerce<\/h2> <p>We\u2019ve\u00a0known for a while that AI\u00a0is gradually coopting more of the customer journey, particularly\u00a0in\u00a0the\u00a0discovery,\u00a0research\u00a0and consideration stages.<\/p> <p>The primary challenge for retailers has been getting into that all-important consideration set by ensuring their brand and products are recommended at key points in relevant AI conversations. Get that right, and hopefully, when the customer makes a purchasing decision, it\u2019s your website they click through to.<\/p> <p>For three decades now, website traffic has been at the heart of ecommerce. Online retailers have\u202fdedicated\u202fso much time,\u202feffort\u202fand money\u202fto refining the art of\u202fcustomer\u202fattraction \u2013 through SEO and content, through email and social media, through special offers and loyalty programs \u2013 anything that might lead more people to their product pages.<\/p> <p>Yes,\u202fthere\u2019s\u202fmore to ecommerce than just traffic. There are\u202fconversion rates and shopping cart optimizations,\u202fpersonalization\u202fand\u202fcross-selling opportunities and\u202f\u2026 well,\u202fit\u2019s\u202fa long list. But\u202fthese all rely on\u202ftraffic. A potential customer\u202fhas to\u202fland on your site before any of these other factors come into play.<\/p> <p>However, when the customer doesn\u2019t need to visit your website \u2013 when they can complete the entire transaction within an AI conversation \u2013 all previous ecommerce strategies begin to unravel.<\/p> <p>On the same day as Google\u2019s UCP launch announcement, Target put out its own\u00a0press release\u00a0describing\u00a0what\u00a0the\u00a0new agentic shopping\u00a0experience\u00a0would look like.<\/p> <blockquote> <p>\u201cA guest starts a conversation in AI Mode or the Gemini app \u2013 for example, \u2018I\u2019m\u00a0getting into working out and want to be both comfortable and stylish at the gym. Help me find cute and affordable floral leggings, in a light color.\u2019\u00a0They\u2019d\u00a0then see different options to consider and\u00a0purchase\u00a0without having to leave the chat.\u201d<\/p> <\/blockquote> <p>So, how do you see that your products are included\u00a0among\u00a0those options?<\/p> <h2>The Mechanics\u00a0Of\u00a0Agentic Commerce<\/h2> <p>Agentic commerce doesn\u2019t work like organic search. This isn\u2019t about rankings where a lower position is still visible to customers who scroll far enough. You\u2019re either in or out.<\/p> <p>It\u00a0also\u00a0doesn\u2019t\u00a0work\u00a0in\u00a0the same way as\u00a0AI citations or mentions. All that work\u00a0your SEO team\u00a0might\u00a0already\u00a0be\u00a0doing to\u00a0increase your brand\u2019s visibility in AI\u00a0won\u2019t\u00a0help you here.<\/p> <p>Rather than crawling\u00a0the\u00a0customer-facing\u00a0content on your product pages to extract the necessary information,\u00a0both protocols\u00a0instead draw\u00a0data from the\u00a0merchant\u00a0feed\u00a0or\u00a0product feed\u00a0and\u00a0the\u00a0on-page\u00a0schema.<\/p> <p>Therefore, agentic commerce\u202fisn\u2019t a content optimization problem so much as a data plumbing one. The AI agents are merely conduits, piping raw product data one way for AI to relay to the customer and feeding transaction data back the other way once the purchase is complete.<\/p> <p>This is important for two reasons.<\/p> <p>Firstly, it\u00a0means\u00a0both protocols\u202fretain\u202fthe retailer as the merchant of record. OpenAI and Google\u202faren\u2019t\u202freselling your wares in the same way that, say,\u00a0the Apple Store does.<\/p> <p>Secondly, for agentic transactions to be successful, both protocols\u202fneed\u202fdetailed, accurate, and up-to-the-minute information\u202fthat \u2013 as you\u2019ll see \u2013 a lot of retailers don\u2019t currently include in their feeds.<\/p> <p>Right now, most retailers I come across treat their product or merchant feeds as a side project; a convenient way to update dynamic ad campaigns with basic product data. But the reason ad campaigns require so little information \u2013 a product name, an image, perhaps a special offer \u2013 is because they\u2019re still about driving traffic back to the product page. The transaction still happens on the website.<\/p> <p>If\u00a0you want\u00a0agentic\u00a0commerce\u00a0to\u00a0complete that transaction on your behalf,\u00a0it\u2019s\u00a0going to need\u00a0a lot more information.<\/p> <h2>The 3 Schema Fields You Cannot Miss<\/h2> <p>When Google Gemini evaluates whether to recommend a product or not, it\u00a0isn\u2019t\u00a0only concerned with\u00a0basic\u00a0transactional metadata.\u00a0Google\u2019s\u00a0UCP\u00a0documentation\u00a0lists three\u00a0other important\u00a0signals:<\/p> <ol> <li><strong>priceValidUntil\u202f<\/strong>\u2013 confirming the pricing information is still current.<\/li> <li><strong>shippingDetails.deliveryTime\u202f<\/strong>\u2013 providing shipping\u202finformation the customer will expect to see.<\/li> <li><strong>hasMerchantReturnPolicy.merchantReturnDays\u202f<\/strong>\u2013 supplying the agent with information on return windows, etc. to give the customer some buyer protection.<\/li> <\/ol> <p>If\u00a0any of\u00a0those fields are absent\u00a0or\u00a0incomplete,\u00a0Gemini\u00a0won\u2019t\u00a0simply rank the product lower or\u00a0less prominently.\u00a0Your product\u00a0won\u2019t\u00a0be\u00a0included.\u00a0Period.<\/p> <p>Speed matters, too. AI\u202fdoesn\u2019t\u202fwant to waste valuable time and CPU trying to figure things out. If an agentic agent calls your API and the response is slow, it\u2019ll be less likely to use your feed next time.<\/p> <p>The same goes for stale or inaccurate information\u00a0that\u00a0results\u00a0in failed transactions, such as\u202fan item\u202fturning out to be unavailable even though the feed claimed it was in stock.<\/p> <p>All these issues may cause the\u00a0AI\u202fto view your\u00a0feed\u202fas unreliable,\u202fleading it\u00a0to recommend products from brands with more\u00a0trustworthy\u00a0feeds in future.<\/p> <h2>The Research Findings<\/h2> <p>So, now we know what\u2019s required. How are some of the top retailers doing?<\/p> <p>We identified 207 top-traffic product detail pages (PDPs) from 29 different retailers according to their organic traffic volume in Ahrefs. In fetching data from these pages, 52 were not readable (returning 403, 404, or status 0 errors), while 14 others turned out not to be PDPs (misidentified category or content pages).<\/p> <p>This left us with 141 PDPs to audit\u00a0\u2013 all\u00a0currently winning the old-school SEO game.<\/p> <p>We then scored each page against a 10-point UCP-readiness rubric based on Google\u2019s\u00a0UCP documentation.\u00a0(The points in bold reflect the key signals mentioned above.)<\/p> <ol> <li>Has Product \/\u202fProductGroup\u202f\/\u202fIndividualProduct\u202fJSON-LD on the page.<\/li> <li>Has GTIN identifier (gtin\u202f\/ gtin8 \/ gtin12 \/ gtin13 \/ gtin14).<\/li> <li>Has MPN or distinct SKU.<\/li> <li>Has brand\u202fobject (name or @id).<\/li> <li>Has price +\u202fpriceCurrency\u202fon at least one offer.<\/li> <li>Has availability (InStock\u202f\/\u202fOutOfStock\u202f\/ etc.).<\/li> <li><b>Has\u202fpriceValidUntil.<\/b><\/li> <li><b>Has\u202fshippingDetails.deliveryTime.<\/b><\/li> <li><b>Has\u202fhasMerchantReturnPolicy.merchantReturnDays.<\/b><\/li> <li>Has\u202faggregateRating\u202for review array.<\/li> <\/ol> <p>The findings are stark.<\/p> <h3>1. The\u00a0Basics Are Fine<\/h3> <p>Let\u2019s\u00a0start with the good news.\u00a0Virtually\u00a0all the audited PDPs cover the basics.<\/p> <ul> <li>99% carry price and availability.<\/li> <li>99% carry MPN or SKU.<\/li> <li>96% carry brand.<\/li> <\/ul> <p>Plus,\u00a0all 141 of the\u00a0PDPs appear to have fully adopted\u00a0the product schema\u00a0recommended by Google since 2014.<\/p> <h3>2. 70% Miss All Three\u00a0Of\u00a0The\u00a0Most Important\u00a0Attributes<\/h3> <p>However, the three key fields I mentioned earlier were only added to\u00a0Schema.org\u00a0between 2020 and 2021.\u00a0And this is where things begin to fall apart.<\/p> <ul> <li>Only 18% carry\u202fpriceValidUntil.<\/li> <li>Only 13% carry\u202fshippingDetails.deliveryTime.<\/li> <li>Only 11% carry\u202fmerchantReturnDays.<\/li> <\/ul> <p>It seems not everyone\u00a0has kept their schema templates up to date.<\/p> <h3>3. 65%\u00a0Don\u2019t\u00a0Include\u00a0A\u00a0GTIN\u00a0Field<\/h3> <p>Unlike the three\u00a0fields above, the lack of a\u00a0Global Trade Item Number\u00a0(GTIN)\u00a0won\u2019t\u00a0necessarily prevent AI from using your feed,\u00a0but it will handicap the agent\u2019s ability to compare your offering with other retailers.<\/p> <p>The GTIN is how Google\u2019s UCP knows that Product X on your website is the same physical item as Product X on a competitor\u2019s site. Without a GTIN, the AI agent won\u2019t recognize your product as the same, treating it instead as a unique item. This means it can\u2019t do things like compare pricing. If a customer asks, \u201cWhich retailer has the best price on Product X?\u201d the answer won\u2019t be you.<\/p> <h3>4. The Issue Is Configuration, Not Which Platform You Use<\/h3> <p>Only\u00a0three\u00a0of the audited brands\u00a0scored an average of\u00a08 or higher across their top PDPs:<\/p> <div class=\"scrl-table\"> <table> <tbody> <tr> <td><b>Brand<\/b><\/td> <td><b>Platform<\/b><\/td> <td><b>Avg.<\/b><\/td> <td><b>Top Failing Fields<\/b><\/td> <\/tr> <tr> <td><b>Uplift\u202fDesk\u202f<\/b><\/td> <td>Custom<\/td> <td>9.0<\/td> <td>GTIN<\/td> <\/tr> <tr> <td><b>Carbon38\u202f<\/b><\/td> <td>Shopify<\/td> <td>8.6<\/td> <td>merchantReturnDays<\/td> <\/tr> <tr> <td><b>Sigma Beauty\u202f<\/b><\/td> <td>Shopify<\/td> <td>8.0<\/td> <td>priceValidUntil,\u202fshippingDeliveryTime<\/td> <\/tr> <\/tbody> <\/table> <\/div> <p>It\u2019s worth noting that none of the top-scoring brands would have needed to switch platforms or rebuild to make themselves agentic commerce ready. All they did was reconfigure their existing CMS to expose the\u202fadditional\u202ffields.<\/p> <p>And\u00a0that\u2019s\u00a0probably the\u00a0biggest takeaway here:\u00a0Left unaddressed, the problem of incomplete\u00a0feeds and schema could\u00a0see your online store\u00a0left behind by agentic commerce. But fixing the\u00a0issues\u00a0shouldn\u2019t\u00a0take\u00a0a lot of\u00a0effort and expense.<\/p> <h3>5. 15% Were Completely Invisible\u00a0To\u00a0Agentic Commerce<\/h3> <p>One\u00a0interesting\u00a0finding\u00a0came about\u00a0because of the data we\u00a0<i>couldn\u2019t<\/i>\u00a0see.<\/p> <p>Of the 207 URLs we audited, 32 returned an HTTP 403 Forbidden error, including PDPs from major brands like Adidas UK, UGG, Converse, and Christian Louboutin. Basically, our tools were unable to fetch the necessary data because these websites have defenses in place to prevent bots from scraping their sites.<\/p> <p>Of course, deciding to block bots is a legitimate business choice. There are many reasons why a brand might want to protect its catalog from scrapers, such as stopping competitors from scraping real-time pricing data to undercut them on price.<\/p> <p>But the same defenses that block a competitive audit tool will also block a Google or OpenAI agent\u202ftrying to access product data for agentic commerce. The question is whether blocking agentic commerce is a conscious business decision or an unforeseen consequence.<\/p> <h2>Category SEO\u00a0Won\u2019t\u00a0Help You\u00a0In\u00a0Agentic Commerce<\/h2> <p>When we built the audit sample, we\u00a0were only interested in high-traffic product pages. Therefore,\u00a0we\u00a0filtered the\u00a0Ahrefs\u00a0results to arrive at a list of URLs most likely to be PDPs, stripping out category pages and other content.<\/p> <p>However,\u00a0before\u00a0adding those filters, we noticed that\u00a0category pages (PLPs)\u00a0currently\u00a0win the organic-search game\u00a0over PDPs\u00a0by a factor of\u202froughly 10\u202fto 1.<\/p> <p>For example, Barbour\u2019s\u00a0top organic page is \/gb\/mens\/jackets, attracting\u00a020,248 monthly visits\u00a0at the time of our search. But\u00a0their best-performing PDP is the Ashby waxed jacket at 2,194.\u00a0We saw this same pattern across most of the enterprise retailers in our sample.<\/p> <p>And because ecommerce strategies are traditionally traffic-focused, a lot of SEO effort has been directed towards category pages over the years.<\/p> <p>But agentic commerce\u00a0doesn\u2019t\u00a0care about\u00a0category pages\u00a0because they carry none of the necessary schema. AI agents only\u00a0read structured data\u00a0at the\u00a0product\u00a0level.\u00a0Barbour might\u00a0rank well\u00a0for\u00a0\u201cmen\u2019s wax jacket\u201d\u00a0in the SERPs and be completely overlooked by AI\u00a0agents.<\/p> <h2>Fixing The Plumbing<\/h2> <p>All the data these agentic commerce protocols need would already exist in one or other of your systems, such as your ERP, PIM, or inventory management platform. Shipping delivery times, return windows, price validity dates, GTINs \u2013 it should\u202fall be there.<\/p> <p>What\u2019s\u202fmissing is the plumbing to move this information cleanly into the merchant feed and on-page schema \u2013 not just once but continually.<\/p> <p>For this to happen, three things need to change at an operational level:<\/p> <h3>1. Treat\u00a0The\u00a0Merchant Feed\u202fAs\u00a0Essential Infrastructure<\/h3> <p>Assess the completeness of your existing feeds. To start with,\u00a0audit\u00a0your top-selling\u00a0products\u00a0to check whether they\u00a0carry all three UCP selection signals in schema\u00a0and prioritize which to address first.\u00a0Set\u00a0an achievable\u00a0target for how many products\u00a0your team can\u00a0optimize\u00a0for agentic commerce each month or quarter.<\/p> <h3>2. Tighten Up Inventory Data Accuracy<\/h3> <p>If an agent calls your API and receives stale, incomplete, or inaccurate data that causes transactions to fail, the reliability signal degrades.<\/p> <p>The\u202fsafest course\u202fwould be\u202fto\u00a0configure your\u00a0feeds\u00a0to update\u00a0in as close to real time\u00a0as possible,\u00a0with\u00a0sub-hour\u202for even sub-minute granularity.<\/p> <h3>3. Prepare For Loyalty And Dynamic Pricing<\/h3> <p>At launch, pricing in agentic\u00a0commerce\u00a0was\u00a0mostly static.\u00a0Agentic commerce\u00a0could\u00a0only offer the\u00a0same item at the same price to\u00a0everyone, even if some\u00a0customers\u00a0might normally be eligible for a discount\u00a0or other deal\u00a0when buying via\u00a0the retailer\u2019s\u00a0website.<\/p> <p>However,\u00a0the\u00a0March\u00a0UCP\u00a0update\u00a0added an\u00a0important new capability:\u00a0Identity Linking. This allows the agentic agent to interact with a retailer\u2019s website on behalf of the customer, \u201csuch as accessing loyalty benefits, utilizing personalized offers, managing wishlists, and executing authenticated checkouts.\u201d<\/p> <p>Of course,\u00a0this\u00a0means\u00a0a little\u00a0more work\u00a0to implement\u00a0and satisfy\u00a0the\u00a0key requirements,\u00a0but\u00a0the benefits should be obvious.<\/p> <h2>SEO\u00a0Needs\u00a0Supply Chain\u00a0Thinking<\/h2> <p>For decades, ecommerce SEO has been about PDPs, categories, and content. Like the proverbial three-legged stool, get one of these wrong and your strategy falls over.<\/p> <p>Agentic commerce\u00a0doesn\u2019t\u00a0add another leg.\u00a0I\u2019d\u00a0argue\u00a0it\u2019s\u00a0another stool.<\/p> <p>Unlike\u00a0other AI conversations,\u00a0agentic commerce\u202fdoesn\u2019t\u00a0care which\u00a0retailers\u00a0have\u00a0the best content.\u00a0This\u00a0isn\u2019t\u00a0about answering questions with insights and thought leadership.\u00a0Categories\u00a0don\u2019t\u00a0matter either, as the research showed.\u00a0And while PDPs are still important,\u00a0the protocol\u00a0is only concerned with the schema.<\/p> <p>These agentic commerce protocols want clean, accurate, and complete product data. Nothing else.<\/p> <p>This requires\u00a0a different strategy. But this strategy\u00a0isn\u2019t\u00a0about optimization. Instead,\u00a0it\u2019s\u00a0about\u00a0acquiring\u00a0the\u00a0necessary\u00a0component\u00a0data from different systems,\u00a0applying\u00a0a certain amount of\u00a0quality control,\u00a0and then\u00a0packaging it up\u00a0to get\u00a0this data\u00a0where it needs to go, on time and in good condition.<\/p> <p>This is\u00a0supply\u00a0chain strategy\u00a0applied to SEO.\u00a0And like any supply chain, this\u00a0will\u00a0require cross-functional ownership\u00a0and clear deliverables.<\/p> <p>While the SEO team is typically responsible for brand visibility, including within AI, the merchant team usually manages the product and merchant feeds.
